What to Do When Your Marketing Stops Working

Your agency ended, or the channel dried up, and the pipeline went with it. Here is how to diagnose it and what to do in the first 30 days.

My marketing agency stopped working. What now?

First, separate two things: whether the marketing stopped working, or whether it simply stopped. Those need different responses.

If the relationship ended, you do not have a marketing problem yet. You have a dependency problem that just became visible.

Why does outsourced lead generation stop?

Usually for one of three reasons, and only one of them is about performance.

The arrangement ends. Contracts finish, agencies change focus, vendors move on. Volume disappears overnight through no fault of the work.

The channel decays. What produced results last year costs more this year. Nobody notices until the numbers slip.

It never transferred. The agency owned the audience, the creative and the data. When they left, all of it left.

An attorney we spoke with described exactly the first case. He hired a firm producing leads for his industry, it delivered real volume, then it ended. His words for where he stood afterward were that he was trying to regroup on another marketing strategy.

How do I know if it was the agency or the channel?

Run this test before you hire anyone else.

Take the last ninety days you had volume. Count opportunities, count how many you converted, and count what each was worth. Then take the ninety days before the arrangement started and do the same.

If your conversion rate held steady and only the volume moved, the channel was working and you lost the tap. If conversion was poor the whole time, you were buying traffic that was never going to close, and hiring a replacement will reproduce the problem.

What do I do in the first 30 days?

Four things, in order.

Week one. Contact everyone who already knows you. Past customers, old inquiries, people who went quiet. This is the fastest revenue available to you and it costs nothing.

Week two. Fix response and follow-up. Whatever comes next will land on the same system that is already there. Make sure it holds.

Week three. Rebuild one owned channel. One. Not five. The one where your buyers already are.

Week four. Instrument it. Know where every opportunity came from. Without that, you will be here again and you will not know why.

By owning the system rather than renting the output.
